Sometimes you come across a timeless piece of information—something that's as applicable today as it was the day it was originally published. "The Doctrine of Completed Staff Work" is one of these gems.

The Power of Completed Staff Work in 2025

Every high-performing leader knows this -
the real magic happens when team members don't just bring problems…
they bring solutions.
That is the heart of "Completed Staff Work."

What does it mean?

Completed Staff Work means:

  • You don't walk into your leader's office with a half-baked question.
  • You don't wait for instructions on every detail.
  • You own the issue until you have a recommended solution ready to approve.

In other words:
Present the decision, not the dilemma.

Why this matters more than ever

Leaders today are overloaded and stretched thin-meetings, decisions, strategy, execution…everything.
When you bring fully developed solutions instead of raw problems, you:

  • protect your leader's time
  • build trust
  • become irreplaceable
  • grow faster professionally (because you think through the problem fully)

This is how you move from "task doer" to "strategic partner."

But here's the nuance…

Completed Staff Work does not mean you shut out collaboration.
Your leader should still be available for:

  • brainstorming
  • whiteboarding new ideas
  • early review of direction if needed

The principle is about ownership, not isolation.
So you can absolutely loop in your leader - just don't delegate the thinking back up the chain.

A personal reminder I use myself:

Before I send anything upward I ask:

"If I were the leader - would I sign this, exactly as is?"

If the answer is "no" → it's not complete yet.

Your action step

Use Completed Staff Work as a standard for your next assignment.

  1. Think through it
  2. Research it
  3. Consult peers if necessary
  4. Come with the action you recommend - ready for approval

This one shift alone will immediately elevate the quality of your work and the trust your leader has in you.
